The brief

One title. Many audiences.

A streaming title launch needs to land differently in every market — but creative budgets don't multiply by territory. Disney+ needed a way to generate, govern and distribute brand-safe variants at the scale of every audience segment they wanted to reach.

The approach

Custom diffusion, locked to brand.

We trained a custom diffusion layer on the title's visual codes — characters, palette, type — with brand-safety constraints baked into the pipeline.

ComfyUI orchestrated variant production; HubSpot routed the right creative to the right audience based on regional and engagement signals.

Roster director Kinda Play led art direction on hero key art; the pipeline took it from there.

The outcome

Hundreds of variants, all on-brand, distributed against the audience signal — measurable lifts in engagement and meaningful production-cost reduction.
